Evidence before a first pilot

AI readiness checklist

An AI readiness checklist helps a team gather evidence that a proposed workflow can be responsibly tested and owned. Use it to find missing preparation, not to award the organisation a maturity score. This guide focuses on a specific task: its owner, sources, permissions, acceptance checks and fallback. A completed checklist supports a decision; it does not prove that a model can perform the task or that every legal requirement has been met.

Leave the readiness discussion with a list of evidenced dependencies, unresolved questions and accountable owners.

Evidence before a first pilot

is the task and owner clear?

Write one sentence naming the work, its output and the person who accepts it.

An illustrative operations team might want a draft handover from approved service reports. Name the report recipient, the current working method and the person responsible for correcting an error. AI use cases for business helps compare possible starting tasks. If the group cannot agree what output is useful, investigate that process before choosing a model or supplier. A broad ambition such as becoming AI-enabled is not a testable task brief.

When the checklist raises questions you cannot answer yourself, commission an AI readiness assessment.

  1. Name the output.

  2. Identify its recipient.

  3. Assign an accountable owner.

Evidence before a first pilot

are the sources usable and permitted?

Identify the authoritative material and confirm its handling arrangements.

List the source owner, version, access method and information that may enter the test environment. Outdated documents and inconsistent records can prevent a meaningful experiment. The government skills tools package includes an employer adoption checklist. AI readiness consulting investigates the dependencies; it should not treat a shared folder as evidence that every document is current or available to every user.

Evidence before a first pilot

can the result be judged?

Prepare normal cases, awkward cases and a definition of an unacceptable result.

For the operations example, include a missing owner, contradictory dates and a report that does not answer the request. Ask reviewers what the output should do in each case. LLM evaluation explains building task-specific tests, while AI evaluation consulting provides delivery support. Keep some examples for later assessment rather than using every case to tune the first demonstration. Record what remains an assumption rather than a measured result.

A working checklist for this decision
CheckWhat to establish
1Prepare representative cases.
2Define failure clearly.
3Reserve unseen examples.

Evidence before a first pilot

is the operating boundary defined?

Check who can approve, change and pause the workflow.

Write down the allowed actions, the review step and the fallback when information is missing or a connection fails. AI risk assessment helps describe the consequence of an error; AI governance consulting establishes the decision rights. A test that only drafts a recommendation may be appropriate before any system is allowed to change a record. Readiness should not be confused with permission to automate every step of the process.

Evidence before a first pilot

what should happen to an unanswered item?

Assign an owner and a next decision rather than turning uncertainty into a pass.

A readiness record can use evidenced, unresolved or not applicable with a reason. For each unresolved item, name the preparation task and explain whether it blocks the pilot. AI implementation roadmap sequences those dependencies. A separate feasibility study may be needed when the remaining question is model capability. Review the checklist after changes in the task, sources or users instead of treating its first completion as permanent approval.

  1. Record the evidence.

  2. Assign unresolved work.

  3. Review after material changes.

Make the decision concrete

What does the current task cost in time?

Choose a task connected to ai readiness checklist and enter its current workload. This gives you a baseline to discuss before buying training or commissioning a build.

A baseline is useful even if you decide to keep the process manual. Measure the work that matters, then compare quality and review effort as well as time.

Assess the workflow before changing it, or plan business AI training if the gap is how people use existing tools.

Your current workload

Estimate how much time the existing task takes before discussing ai readiness checklist.

16 hours per week

People × minutes × weekly tasks ÷ 60. A workload baseline from your inputs, not a prediction of AI time savings. Include review and support time when comparing a proposed workflow.

A useful AI investment leaves your team able to do the work and judge the result.

FAQ

Questions, answered

This checklist deliberately avoids an invented score. It records evidence and unresolved dependencies for a specific workflow.

That depends on the item and the test boundary. The accountable owner should decide which gaps block the experiment and record the reason.

No. Readiness concerns the organisation’s ability to support the work; feasibility tests whether an approach can meet a defined requirement.
