Decisions from discovery to operation

AI implementation roadmap

An AI implementation roadmap sequences the decisions needed to take one workflow from an initial problem to owned operation. Each stage needs an output, a receiving owner and evidence that justifies the next commitment. This guide provides a practical starting structure. It is not a universal delivery timetable: dependencies, review requirements and the task itself determine which work is necessary and how long it takes.

Create a roadmap whose next step follows the evidence rather than an arbitrary launch date.

Decisions from discovery to operation

what belongs in discovery?

Define the task, baseline and conditions under which an AI approach would be useful.

An illustrative account-research workflow should begin with the existing briefing process, approved sources and the account owner’s review criteria. Use AI use cases for business to compare candidate tasks and an AI business case to record the expected benefit and cost assumptions. Discovery may conclude that a source-management improvement is needed first. The roadmap should preserve that option instead of assuming the answer must always be a build.

An AI implementation consultant can own this roadmap for a selected workflow and see it through to handover.

To commission a firm to deliver this roadmap, see AI implementation consultancy.

  1. Describe the current method.

  2. Define a useful output.

  3. Keep the non-AI option.

Decisions from discovery to operation

which dependencies should be resolved before a prototype?

Check ownership, material and access before treating a demonstration as a meaningful test.

Use the AI readiness checklist to identify unresolved dependencies. Name who supplies representative examples, who approves the environment and what information the test may use. A capability question can then be scoped through AI proof of concept consultancy. Record experimental shortcuts, because a prototype using manually prepared files has not demonstrated that a live integration will work under the same conditions.

Decisions from discovery to operation

what evidence should the prototype gate require?

Review performance on representative and held-out cases before committing to production.

The team needs to see failures, unsupported answers and the effort required to correct them. LLM evaluation explains how to structure that evidence. A successful selected example can justify further investigation but cannot alone establish reliability. Decide whether to proceed, narrow the task, change the approach or stop. Keep the test record with the decision so the implementation team inherits the conditions and limitations that matter.

A working checklist for this decision
CheckWhat to establish
1Inspect held-out cases.
2Measure correction effort.
3Record a reasoned decision.

Decisions from discovery to operation

what turns a prototype into a release candidate?

Add operational access, recovery, monitoring and a receiving owner.

AI implementation consulting connects production engineering and release preparation. The NCSC development guidelines address security across the lifecycle. Test the existing process as a fallback and rehearse a failed or partially completed task. A release gate should identify untested limits and the person accepting them, rather than presenting the prototype’s success as an automatic approval to widen access or permissions.

Decisions from discovery to operation

how does the roadmap end?

Handover to an owner who can operate the workflow and review future changes.

Include setup instructions, evaluation examples, source maintenance and an incident route. AI operations consulting supports recurring review, while AI training and consultancy develops user and maintainer skills. A roadmap should show which responsibilities continue after the project closes. Review it when supplier behaviour, sources or task scope change, and distinguish further development from the operating work the team has already agreed to own.

  1. Rehearse a routine update.

  2. Assign source maintenance.

  3. Define reassessment triggers.

Make the decision concrete

What does the current task cost in time?

Choose a task connected to ai implementation roadmap and enter its current workload. This gives you a baseline to discuss before buying training or commissioning a build.

A baseline is useful even if you decide to keep the process manual. Measure the work that matters, then compare quality and review effort as well as time.

Assess the workflow before changing it, or plan business AI training if the gap is how people use existing tools.

Your current workload

Estimate how much time the existing task takes before discussing ai implementation roadmap.

16 hours per week

People × minutes × weekly tasks ÷ 60. A workload baseline from your inputs, not a prediction of AI time savings. Include review and support time when comparing a proposed workflow.

A useful AI investment leaves your team able to do the work and judge the result.

FAQ

Questions, answered

No. Use the stage decisions as a starting point and scope the actual work from its dependencies and evidence requirements.

No. Connected work can share one engagement when the decision boundaries and deliverables remain clear.

Record the evidence and decide whether to narrow, change or stop. A roadmap should allow those outcomes rather than conceal them.
